The Jack That Wouldn’t Hold
October 2024. Ken’s Enerpac hydraulic jack started losing pressure overnight. The release valve was closed, the pump handle was locked down, and the ram was still sinking. He blocked the load with a steel stand before he called us, which told me he understood the danger even if he didn’t yet understand the cause.
I’m the quality manager at an industrial equipment dealer. I check every Enerpac hydraulic pump, cylinder, and torque tool that goes through our shop — somewhere around 200 units a year, maybe 180 if the month is slow. In 2024, I sent about 9% of first-time repairs back to the workbench for avoidable issues: missing O-rings, mislabeled hoses, a check valve installed backward. That’s the reality of reviewing that many units; it’s why I don’t guess at fluid specs either.
Ken first found our shop because his MIG welder died on a Saturday and he typed “welder dealers near me” into his phone. He walked in for welding consumables and walked out with a rebuilt 25-ton Enerpac hydraulic jack off our used rack. I remembered checking it before it left: fresh Enerpac hydraulic oil, clean screen, dry rod, no leaks.
For about 14 months, the jack worked like it should. Then, in October, Ken called.
Milky Oil Always Means Water
No external leak explained the drift. The cylinder rod was dry and the quick coupler was tight. When I connected a test gauge to the pump and worked the handle, pressure came up—then slowly bled down. That points to oil bypassing a valve seat, but it doesn’t tell you where.
I isolated the cylinder and tested it on its own. It held pressure fine. The problem was on the pump side of the system.
When I cracked the reservoir and pulled a sample, the fluid looked like milky coffee. Actually, more like tea with milk added—cloudy and pale. That’s an emulsion. Clean hydraulic oil is transparent amber. When it turns milky, water has gotten into the system.
Ken looked at the sample for a long moment. “The wash bay’s submersible pump died last month,” he said. “I’ve been hosing down the floor near the workbench because there’s no drainage. I guess the jack sat in a puddle.” He also admitted he had been topping the reservoir off with fluid from a red pail he kept in the welding bay.
That pail said “hydraulic fluid” in big letters. In small letters it said it was for tractor transmissions, wet brakes, and farm equipment. That’s a completely different additive package than an industrial high-pressure pump needs.
Ken’s pump manual called for a premium anti-wear hydraulic oil, roughly ISO VG 32 for the temperature of his shop. According to Enerpac’s instruction sheet, that’s exactly what Enerpac hydraulic oil is formulated to provide. The same sheet is clear about what not to use: no brake fluid, no motor oil, no universal tractor fluid.
So this wasn’t a mechanical failure. Not yet. The water and the wrong fluid had left a thin varnish on the release valve seat. The valve was seating a little less each time, and the load found the leak. That’s how a 25-ton Enerpac hydraulic jack becomes a very expensive paperweight—not all at once, but slowly, overnight, after months of small mistakes.
Opening It Up
Ken wanted the jack fixed by Friday because he had a skid assembly due the next week. I told him the honest answer: we wouldn’t know the full cost until the valve came apart. If the seat was pitted, he’d need a new pump end. If it was only varnish, a seal kit and fresh fluid might save it.
The service kit arrived in two days. Even after the diagnosis, I kept second-guessing myself. What if the varnish had made the spool stick in a way we didn’t catch on the bench? What if the return spring was weak? The time between opening the kit and finding the answer wasn’t long, but it felt like the longest part of the job.
The seat had a brown ring, but no pitting. We cleaned it, replaced the seals, flushed the reservoir and lines, and filled the pump with Enerpac hydraulic oil. Then we cycled it slowly to purge trapped air, ran it to full rated pressure, and left it under load on the test stand overnight.
The next morning, the gauge needle hadn’t moved half a division.
The most satisfying part? Watching Ken put the jack back to work. He kept it loaded overnight on his own shop floor, and when he arrived the next morning, the ram was still sitting exactly where he’d left it.
Ask the Right Question Before You Buy
While I was packing up, Ken pulled out his phone and asked: “How much is a submersible water pump?” The one in his wash bay had finally died, and he wanted a quick replacement.
I get why that question sounds simple. But it’s the same trap as the red pail. The price depends on flow, head height, voltage, power cord length, whether the water has solids in it, and how hard the pump has to work. A cheap pump sized wrong will fail faster than the one it replaced. So will the wrong hydraulic oil.
If you own an Enerpac hydraulic jack, the shortcut is not a shortcut. Use the fluid specified in the manual. Keep the reservoir cap and breather clean. Store the pump where washdown water can’t pool around it. If the oil looks cloudy or smells burnt, change it before it turns into a valve job.
One more thing happened that day: Ken’s air compressor reset button popped while we were talking. He walked over, pushed it, and the motor started again. That’s the same habit that caused the jack problem—reset the symptom, skip the cause, wait for the failure. Sometimes the reset button is just a reset button. But if it keeps tripping, figure out why before you push it again.
An informed customer asks better questions and makes faster decisions. I’d rather spend ten minutes explaining oil specs than re-repair a tool six months later. And I’d much rather refill a pump with Enerpac hydraulic oil than sell Ken a whole new Enerpac hydraulic jack because of something that was preventable.
