In early 2023, one of our service techs told me the Enerpac pump on the shop floor would not hold pressure. He wasn’t asking for a second opinion; he wanted a replacement pump ordered. At the time I was the office administrator for a 60-person industrial maintenance company, managing roughly $90,000 a year in MRO purchases across eight vendors. My job was to support the crew, not to question a field diagnosis. So I ordered the pump.
That was wrong. The replacement pump did exactly what the old one did.
The Surface Problem: A Pump That Won’t Hold Pressure
From the outside, it looked like an internal pump failure. The gauge climbed, the cylinder moved, and then the pressure slowly sagged. Those symptoms point to internal leakage. And an internal leak in a pump sounds like a good reason to replace the pump.
But the pump was not the problem. In fact, the original pump stayed on the shelf as a spare and still works, as far as I know. The real leak was in a much smaller place.
What I Actually Missed
The leak was at the stem of the release valve. A small O-ring on the valve stem had hardened after years of being topped off with an oil that did not meet the Enerpac hydraulic oil specifications in the manual. From the outside, the only clue was a faint oil trail along the bottom of the hose. The oil traveled downhill before it dripped, which made the cylinder rod seal look guilty.
Here’s the thing about hydraulic leaks: fluid runs down. The drip location is not always the leak location. I learned that the hard way, after ordering a whole pump and then watching the replacement fail the same way.
I also learned not to assume that matching threads mean matching fittings. One of our Enerpac units had a fitting that screwed in fine but did not seat correctly. At low pressure, it looked fine. At working pressure, it leaked enough to make the whole system act like a bad pump. Enerpac fittings have rated sealing surfaces for a reason. Threads can match while the sealing geometry does not.
Then there is the oil question. If the wrong oil is in the system, a small leak can become a confusing one. When I finally pulled the Enerpac manual for that pump family, I understood why the fluid specification was so specific. I won’t quote numbers here because the correct spec depends on the exact model and operating temperature. But I do know this: the oil that had been used in that reservoir was not an acceptable substitute. Once we drained, flushed, and refilled it with the recommended fluid, the system ran cooler and the leak check finally made sense.
The Real Cost of Skipping a Ten-Minute Check
The obvious cost was the pump order. Add freight, tax, labor to swap the unit, lost shop time, and the awkward process of dealing with a returned part that was covered in hydraulic fluid. Not ideal. But the bigger cost was trust.
After the replacement pump also failed, people in the shop started blaming the whole setup: the pump, the hoses, the fittings, even the cylinder. The word “junk” came up. That was unfair. The equipment was not junk. The diagnosis was incomplete.
The same pattern shows up outside the hydraulic toolbox. An electric pressure washer that loses spray pressure often has a stuck unloader valve or a worn stem seal, not a failed pump assembly. Checking that before ordering electric pressure washer parts can save a very expensive order. I remember when our M320 mower would run and then stall, and someone had a cart full of M320 lawn mower parts before anyone checked the fuel valve stem for a leak. We found the leak with soapy water. No parts order needed.
Not every repair is a $2 seal. Sometimes the part is genuinely bad. But the order should come after a leak check, not before one.
How to Check Valve Stem Leak: The Five-Minute Version
Here’s the method I use before ordering replacement parts. It works for hydraulic valve stems, pressure washer unloader stems, and fuel or vacuum stems on small equipment, with the right safety steps.
- Depressurize the system first. For hydraulic tools, lower and block the load, shut off the pump, and open the release valve. For electric equipment, unplug it. For a mower, turn off the fuel and relieve pressure in the fuel line.
- Clean the area around the stem and the fitting. Dirt and debris can create a false seal or hide the real leak. You need a clean surface to see bubbles.
- Pressurize the system to normal working pressure. Do not exceed the rated pressure. Once it is pressurized, stop applying force and watch what happens.
- Spray a mixture of mild dish soap and water on the valve stem, the stem seat, the gland area, and the connection point.
- Watch for slow-growing bubbles. A small cluster of bubbles that grows steadily is usually the leak. Mark it before you release pressure.
- Depressurize again before touching anything. Never tighten a hydraulic fitting or stem while it is under pressure. And never use your hand to feel for a pinhole leak. High-pressure fluid can penetrate skin and cause serious injury.
Once you find the leak, confirm the fix before ordering the part. Replace the O-ring or fitting, refill with the oil specified in the manual, and run the same check again.
If the stem, fittings, hoses, and oil are all correct and the system still won’t hold pressure, then it is time to test the pump or cylinder. But that should be the last step, not the first purchase order.
I now keep one simple rule: verify before replace. And I prefer suppliers who respect that discipline. When we consolidated vendors in 2024, I kept the distributor who helped me order one small seal without making me feel small about the order. That distributor may not make much margin on a tiny diagnostic part, but those interactions built the trust that led to bigger orders later. Treating a leak check like a normal part of maintenance tells you a lot about a company. Treating a small customer with respect tells you even more.
